Cómo llevar a cabo proyectos de contrato cerrado usando metodología agile

El uso de la metodología agile está cada vez más difundido como práctica habitual, sobre todo en start up y empresas tecnológicas como INITIA.

Podríamos dedicar muchos artículos en nuestro blog de INITIA para describir las ventajas del uso de estas metodologías: entregas iterativas e incrementales de producto en una etapa temprana, poder validar rápidamente con los usuarios, rápida respuesta a los cambios, personas por encima de documentación, y un largo etc… 

 

En este artículo queremos hablar sobre un reto al que nos enfrentamos comúnmente las empresas que nos dedicamos a la consultoría digital y/o la transformación digital, desarrollando proyectos de innovación y/o tecnologías disruptivas, el temido “contrato cerrado”. Esta tipología de contrato está arraigada mayormente en mediana y gran empresa, con metodologías de gestión tradicionales, como por ejemplo las del sector industrial. Están acostumbrados a recibir una propuesta económica y un calendario cerrado, para recibir un producto determinado, ya que suelen estar acostumbrados a metodología de proyectos en cascada. 

Esta diferencia puede marcar una brecha considerable para poder establecer relaciones comerciales entre nuestras empresas digitales y estas empresas tradicionales. Entonces te estarás preguntando ¿Qué puedo hacer al respecto?

A continuación te damos algunos consejos para poder abordar los proyectos, aún cuando las empresas te exigen “contrato cerrado”.
1. Convencer al cliente

Como primera opción, podrías enfocarte en convencer a tu cliente de implantar metodología agile en su empresa. Es un servicio en sí, y de esta manera te convertirías en su partner tecnológico. Muchos clientes están dispuestos a asumir nuevas metodologías. Cuando aprendes a enfocar el uso de las mismas en resolver los puntos de dolor que tienen en sus empresas con el uso de metodologías tradicionales. Por ejemplo: Incumplimiento de expectativas de sus clientes, excesiva documentación, proyectos que tienen mucho tiempo en ejecución y no salen a producción, equipos desenfocados, entre otros.

2. Vender horas de trabajo

Vender horas de trabajo y no alcance cerrado. Puedes plantear al cliente la posibilidad de dedicar un número de recursos durante un tiempo determinado para desarrollar un producto, donde no te estás comprometiendo a un alcance o entregable cerrado. En INITIA en estos casos estimamos a alto nivel el esfuerzo y con ese volumen de horas arrancamos el proyecto. En este tipo de contratos es muy importante tener en cuenta que hay que reportar al cliente como se ha invertido el tiempo (y suelen ser bastante exigentes en este tema). Como gran ventaja es que no limita la generación de ideas y evolución del producto.

3. Proyecto con contrato cerrado

Si las opciones anteriores no son viables, puedes plantearte la posibilidad de hacer un proyecto con contrato cerrado, teniendo las siguientes consideraciones:

  • Dejar claro al cliente que te estás comprometiendo a un alcance cerrado, que no vas a descartar por ende la generación de nuevas ideas. Estas deberán ser tratadas como evolutivos (y presupuestadas aparte). En INITIA somos muy transparentes (la transparencia es un valor de agile), por lo que hacemos y recomendamos que le hagas saber desde el primer momento al cliente el precio de las bolsas de horas para evolutivos. Así el cliente puede hacerse una idea de la inversión que tendría que realizar. 
  • El contrato cerrado no implica “calendario cerrado”. Este es un tema muy crítico a la hora de cerrar una propuesta con un cliente. No podemos cerrar un calendario y un precio porque nos estamos poniendo la soga al cuello. Podemos establecer un calendario aproximado, pero no una fecha cerrada. Si el cliente quiere una fecha cerrada, entonces la variable precio y/o alcance no puede estar cerrado. Es inviable en un proyecto digital cerrar todas las variables, ya que son proyectos vivos, con tecnologías emergentes y con un alto riesgo de sufrir modificaciones en la fase de ejecución.
Como conclusión:

Si el precio es cerrado… alcance y/o calendario no puede ser cerrado.

Lo ideal es ayudar a los clientes a asumir el uso de metodologías agile para avanzar en su transformación digital.

Ser transparente con el cliente sobre las ventajas y retos de nuestro sector. El cliente debe comprender que trabajamos con tecnologías disruptivas, por ende nuestros proyectos tienen alto riesgo pero alto beneficio para su empresa.

Recuerda indicar en tu propuesta comercial todos los puntos que acordarás con el cliente, para que todos los interlocutores estén al tanto.
